Diagnosing churn: where to look when users aren't coming back

There's a particular flavour of panic that sets in about six weeks after launch. Sign-ups looked decent. You had a few encouraging messages from early users. And then - quietly, without any fanfare - people stopped showing up. The dashboard that felt exciting a month ago now feels like a slow-motion exit survey you never wrote.

So you do what most founders do: you start guessing. Maybe the onboarding's too long. Maybe you need a referral incentive. Maybe the pricing's wrong. And before you know it, you're fixing six things at once, none of them based on evidence, all of them burning time and money you don't have much of.

Here's the thing nobody tells you early enough: churn isn't your problem. Churn is a symptom. It's your product trying to tell you something specific - and the real work is figuring out what.

Churn is feedback. The question isn't how to stop it - it's what it's telling you.

First, a reality check on the numbers

Before you spiral, it's worth knowing what "normal" looks like - because most founders massively overestimate how sticky an early product should be. For a pre-scale B2C app, keeping 25-30% of users after 30 days is respectable. For B2B SaaS, you'd want to see month-one retention closer to 70-80%, but even that varies wildly depending on your market and sales motion. If you're pre-product-market fit, your retention will be rough. That's not failure, it's information.

The danger isn't churn itself - it's churn you don't understand. Because without a diagnosis, every fix is a guess. And guessing is expensive.

The three usual suspects

In our experience building products with early-stage founders, most churn at this stage traces back to one of three root causes. They look similar from the outside - users disappearing - but they need very different responses. Getting the diagnosis wrong means wasting cycles on the wrong fix.

  1. Activation failure - they signed up, but they never really started. This is the most common and the most fixable. Users land in your product, poke around for ninety seconds, don't hit that moment where it clicks, and leave. They didn't churn because your product is bad. They churned because they never actually used it.
  2. The tell? Look at your early funnel. If a big chunk of sign-ups never complete onboarding, never perform the core action, or drop off within the first session, you've got an activation problem. The product might be perfectly good - they just never got far enough in to find out.
  3. Put another way: you haven't earned the right to retain them yet, because they haven't experienced the thing that makes your product worth coming back for.
  4. Expectation mismatch - they expected one thing, got another. This one stings, because it often means your marketing is working too well - or at least, working in the wrong direction. Users arrive with a mental model of what your product does, and reality doesn't match. Maybe your landing page oversells a feature that's still half-baked. Maybe you're attracting the wrong audience entirely.
  5. The tell here is subtler. These users do activate - they get in, they try things - but they drop off quickly and don't come back. If you're seeing decent onboarding completion but sharp drop-off in week one or two, start looking at the gap between what you're promising and what you're delivering. Talk to the people who left. You'll hear things like "I thought it would do X" or "it wasn't quite what I needed." That's gold, even though it doesn't feel like it.
  6. Feature gaps - they liked it, but it wasn't enough. This is the one founders jump to first, and it's usually the one they should investigate last. These are users who activated, who understood the product, who maybe even used it for a few weeks - and then drifted away because something was missing. A missing integration. A workflow that's too manual. A use case you haven't built for yet.
  7. The tell? Longer time-to-churn. These users stuck around, which means your core value proposition landed. But something in the day-to-day experience wasn't strong enough to make it a habit. And here's where it gets tricky - because the temptation is to build everything they ask for, when the real answer might be to do one thing better.

So how do you actually diagnose it?

You don't need a data science team for this. You need two things: basic analytics and honest conversations.

On the analytics side, map out where users drop off. Not in aggregate - that hides everything - but cohort by cohort, step by step. Where's the cliff? Is it before activation, just after, or weeks later? That alone will point you toward which of the three suspects you're dealing with.

But the numbers only tell you where. For the why, you need to talk to people. And specifically, you need to talk to the ones who left. A short, genuinely curious email - not a "we miss you!" template, an actual question - will get you more signal than a month of A/B testing. Ask them what they expected, what they actually experienced, and at what point they decided it wasn't for them. Most people will tell you, if you ask properly.

The numbers tell you where users drop off. Only the users themselves can tell you why.

Circling back to the framework: once you know whether you're dealing with activation failure, expectation mismatch, or feature gaps, you can respond proportionally. Activation problems are usually design and onboarding fixes. Expectation mismatches are messaging and positioning fixes. Feature gaps need prioritisation, not a feature factory. Each one is a different kind of work, and mixing them up wastes time you can't afford to waste.

Building retention in, not bolting it on
